My thought is this basically translates to 2 days in each city for activity not associated with trains and transfers. If not able to make the trip longer you've got a lot to prioritize. I'd suggest trying to fly into Venice and use that city for jet lag. The city is just not as demanding as the other two and easily negotiated yourself on public boats with little or no info. If you can't stretch the trip, two nights there max. Also, I'd suggest the Marconi Hotel and try early on to bag room 101 or 102 that are on the canal. Forgetting the vino, the side trip that is, I would head to Florence early and do two nights max there........you can get the basics. Rome is a demanding city physically.
